Document extraction with a review path

A document workflow connects extraction to the people who review its output and the system that uses it. Define the required fields and review responsibilities before selecting a parser, OCR or a model-assisted step.

Medical Document Processing Platform

Pharos developed a white-label clinic document management system with an embedded AI assistant. It is in use at three clinics. The system extracts data from clinic documents and creates documents separate from patient records. It links patient records to those documents and scientific medical articles by patients' clinical diagnoses, building a knowledge base to assist physicians.

The assistant searches scientific medical articles and clusters data. Physicians employed by each clinic review the extracted data and linked information. The project name is anonymized under NDA.

For a new workflow, begin with a document family and representative samples. A fixed form may need a parser or OCR. Variable layouts may need a model-assisted step. Compare approaches on the same samples before committing to a processing architecture.

What we do not do
  • A processing workflow does not determine the legal validity of a document or replace decisions reserved for the client.
  • Historical accuracy, savings and invoice-processing delivery claims require a confirmed project and evaluation evidence.
  • Unseen languages and document families are assessed separately from the approved acceptance dataset.

Inputs and responsibilities for discovery

  • Document scope: A named document family, expected languages, required fields and representative variations.
  • Receiving system: An API or import contract with a test environment and an owner who can approve the destination values.
  • Review policy: Field-level validation rules, escalation roles and a decision on which cases require manual approval.
  • Proposal: A workflow specification, acceptance dataset and scoped implementation estimate. No accuracy percentage is assumed before evaluation.

Fixed extraction or model-assisted processing?

Evaluate both on the same documents. A model is a candidate component, rather than the default answer to every input.

Illustrative document acceptance checks

A review record can follow document_id -> field -> source_evidence -> validation_result -> reviewer_decision -> destination_receipt. This describes a sample artifact to agree during discovery, not a delivered client result.

  1. Dataset and labels

    Retain representative samples and expected field values. Separate development examples from acceptance samples. Record layouts and languages the scope does not cover.

  2. Field correctness

    Check required fields against the expected values and their source evidence. Report missing and incorrect fields separately. Define critical-field thresholds with the business owner.

  3. Review and correction

    Send rejected outputs to a review queue. Verify access permissions and correction history. Prevent a rejected field from being exported before the authorized decision.

  4. Delivery and recovery

    Simulate duplicate uploads and a failed destination request. Verify that retries do not create duplicate records. Reconcile the document status with the destination receipt.

Questions to settle before implementation

  • Do we have to send production documents during the first discussion?

    No. Describe the document family and required fields first. Use redacted or synthetic examples for the initial assessment.

    The client defines the handling rules before sharing sensitive records or granting access.

  • How should a pilot be compared with the current process?

    Use the same acceptance sample and record the current handling method. Compare correctness at the field level and identify exceptions requiring human work.

    Any time or cost comparison needs an agreed measurement method rather than a projected percentage.

  • Can a document be corrected after it reaches another system?

    That depends on the receiving API and the business process. Discovery identifies whether a correction updates the original record, creates a new version or requires manual action.

    The integration tests that agreed behavior.

  • Does this include general identity verification?

    An identity workflow has its own provider decisions and policy responsibilities. Use the KYC service for that scope.

    Document extraction can be a component of onboarding, but it does not by itself constitute an identity or compliance decision.
